Warehouse automation is entering a new phase.

Traditional warehouse robots were generally designed to complete a defined task within a controlled part of a facility. They could move a trolley, transport a pallet or retrieve an item, but their activities remained tightly programmed.

The next generation is expected to make more decisions independently.

In June 2026, Amazon unveiled an upgraded version of its Proteus warehouse robot as part of a €10 billion investment in its European fulfilment network. The new robot can respond to conversational instructions, assess the work required, determine priorities and plan its own route through the warehouse. It is expected to begin operating in Europe during the first half of 2027.

Amazon also presented STARK, a robotic tote-handling system scheduled for deployment at 15 European sites by 2027, and Vulcan, a robot designed with a sense of touch. The company plans to establish more than 25 additional sub-same-day delivery sites across Europe during 2026.

These developments indicate that warehouse robotics is moving from simple mechanisation towards intelligent orchestration.

Technology alone will not deliver the value

Installing robots does not automatically create an efficient warehouse.

Automation projects frequently underperform because the underlying processes, layouts, systems and data were not prepared for them. Introducing more advanced autonomous equipment makes this preparation even more important.

Before investing, operators should examine:

  • Where delays and unnecessary movements currently occur.

  • Whether inventory and location data are sufficiently accurate.

  • How warehouse-management systems will exchange information with robotic equipment.

  • Which exceptions still require human judgement.

  • Whether existing layouts support safe and efficient robot movement.

  • How performance will be measured after implementation.

  • How employees’ responsibilities and training requirements will change.

The objective should not be to automate every activity. It should be to identify where automation can produce a measurable improvement in throughput, safety, accuracy or operating cost.

A warehouse that has standardised processes, clean operational data and clearly defined exception handling will be much better prepared for autonomous technology than one attempting to automate around existing inefficiencies.

For logistics businesses, the key question is therefore no longer simply, “Which robot should we purchase?” It is, “How should our operation be redesigned so people, systems and autonomous equipment can work together effectively?”
